Unfortunately, this is likely the case. The parts to do the changeover will be hard to find and really expensive.
If your motor is truly mint, it might be worth it, but otherwise, selling yours and buying one with the correct shaft length is likely the easiest and most cost effective way to solve your problem.
There should be a good market for your 20" shaft, that's a very common length for kickers.
